China Activewear Sampling Process: From Sketch to Bulk Production factory and suppliers | Omi
Between “we love this sketch” and “ship the bulk order” sit four or five samples — and most of the cost overruns and delays in new activewear brands happen because nobody explained what each sample is for. Here is the sampling pipeline we run at OMI Apparel, with realistic timelines and where you can (and cannot) save time.
The Five Stages of Activewear Sampling
| Stage | Purpose | Typical Time | Typical Cost |
|---|---|---|---|
| 1. Tech pack review | Factory checks feasibility, fabric availability, quotes | 1 – 2 days | Free at OMI |
| 2. First sample (proto) | Proves the design can be made; rough fit acceptable | 5 – 10 days | $50 – $150 + freight |
| 3. Fit sample (size set) | Confirms grading and fit across S/M/L jump sizes | 5 – 10 days | $150 – $300 per size set |
| 4. PP sample (pre-production) | Final approval: correct fabric, trims, colors, workmanship | 5 – 7 days | Often free with bulk order |
| 5. TOP (top of production) | First pieces off the bulk line, photo/video check | Day 1 of bulk | Free |
Realistic total timeline from sketch to bulk-ready: 3 – 5 weeks for a new style with two sample rounds; 2 – 3 weeks for a repeat style with only a PP sample.
What Each Sample Is — and Is Not — For
First sample (proto): answers “does this design work in real fabric?” Expect imperfect stitching and substituted trims — that is normal. Judge the silhouette, construction logic and fabric behavior, not the finish. Sending a proto back because the label font is wrong wastes a week.
Fit sample (size set): the most valuable and most skipped sample. One style graded into 3 sizes, sewn in the actual fabric, tried on real bodies. Fit samples catch the problems customers feel: waistband rolling, crotch pull lines, bra band dig. If your budget allows only two sample rounds, spend them here.
PP sample: the contract sample. Made with bulk fabric, bulk trims, on the production line machines. What you approve is what you will receive — note every detail you care about at this stage in writing.
Why Sampling Rounds Spiral: The Four Usual Causes
1. Vague tech packs. “Make it more compressive” produces a guess; “18% spandex, 250 GSM, hip grade 4 cm” produces a sample. Every unclear line in the tech pack becomes a revision round later.
2. Changing fabric after the fit sample. Stretch behavior changes with every knit. If you switch fabric after fitting, the fit data is void — re-fit or accept the risk.
3. Feedback by mood instead of by spec. Consolidate one written feedback list per round, with photos, measurements and agreed changes. “We love it but change a few things” is not feedback; a numbered list is.
4. Splitting feedback across people. If three founders send three emails, the factory sews three interpretations. Nominate one decision-maker per style.
How to Cut Two Weeks Off Your Sampling
- Send a reference garment. We reverse-engineer its spec and grade rules — this routinely replaces a full revision round
- Approve fabric before sewing starts. Ask for a fabric swatch card with GSM and stretch data first; fabric disputes cause most sample restarts
- Fit the jump sizes, not every size (S/M/L covers the range)
- Reply within 48 hours. Factory sample queues move fast — a week of email ping-pong is the most common invisible delay
From Approved PP Sample to Bulk
Once the PP sample is signed off (physically or by confirmed photos), bulk cutting starts — typically 15 – 25 days for 200 – 2,000 pieces, then QC, packing and freight booking. The TOP photos we send on cutting day are your last checkpoint before the rest of the line runs: if something is wrong, flag it immediately, because bulk does not wait.
